How to Tell Your Boss They Are the Problem

by

Realtalk: Sometimes the issue isn’t the systems, you might realize it’s your boss. But how do you protect yourself, while giving feedback?

The Story That Taught Me This

Early in my career, I worked in political campaigns: high stakes, high stress, zero patience for softness. Miscommunication was constant. Directives changed hourly, nobody documented anything, and I was the one absorbing the confusion. I finally had to sit my boss down and name it directly:

  • This isn’t working
  • Here’s what I’m noticing
  • Here’s what I need from you.

That conversation didn’t just fix a workflow. It taught me that silence protects nobody, especially yourself.

Why This Feels Different (And Why You Can Trust the Process)

Telling your boss they’re the problem, not just “part” of it, may trigger threat responses to you and your boss. Your body isn’t being dramatic; it’s doing its job.

As an ICF-credentialed coach (PCC) with a background in Cognitive Sciences, I built Conscious Conversations® on the actual neuroscience of how people process feedback under perceived hierarchy risk, plus IFS-informed language (I completed my IFS Foundations for Coaches™ Graduate training this year) that keeps both people out of fight-or-flight.

The Framework: Name It, Frame It, Invite It

  1. Name it privately first. Get specific. “They’re difficult” isn’t data. “They change deadlines without notice three times a month” is.
  2. Frame it as impact, not identity. You’re not assessing their character. You’re naming what and how behavior costs the work.
  3. Invite collaboration, don’t deliver a verdict. End with a real question, not a lecture.

Venting vs. The Conscious Conversation

Ready to have conversations with your boss? Try this:

The Vent The Conscious Conversation
"You never communicate clearly." "I've noticed three projects shift direction without a heads-up, can we build a check-in otherwise we will continue to have xyz issues?"
Said in frustration, no plan Said with calmness so they can mirror back being calm
Focused on their flaws Focused on shared outcomes. Coach the problem not the person
Leaves you feeling unheard Leaves you feeling in your power for the goal for the organization

Why Conscious Conversations® Over Just Venting to Your Work Bestie?

Venting feels good for eight minutes and changes nothing. Conscious Conversations® is built from 20+ years across campaigns, boardrooms, and coaching over 20,000 clients including teams at Amazon, the City of Los Angeles, Ritz-Carlton, and Marriott.

Your Script, Simplified

Try: “I want to talk about something that’s been affecting my work, and I want us to land somewhere good. Is now a decent time, or should we grab 20 minutes later this week?”

Then name the pattern (not the person), the impact (on the work, the team, you), and the ask (specific and doable).

It’s about practicing like it’s sports and focusing on the problem and sharing solutions.

FAQ

What if my boss gets defensive?

Expect it, it’s a nervous system response, not proof you did it wrong. Stay with the facts and the ask; don’t chase their reaction.

What if nothing changes after the conversation?

Set a follow-up date in the same conversation. Silence after the fact is where most people get stuck.

Do I need to soften everything?

No. Clear isn’t cold. You can be direct AND kind, that’s the whole point of Conscious Conversations®.

Is this different from a formal HR complaint?

Yes. This is the conversation you have before it needs to become a complaint, while there’s still a relationship worth saving.

What if nothing changes?

You have a choice to start looking for another job. The question is knowing if nothing changes, do you want to stay?
